    If the server is on a $40/mo (or so VPS) the net cost for the forum should be almost zero now. I've spent a lot of time optimizing the ads over the years, and even though they're barely noticeable to the regulars, they do bring in a few bucks on average per day now.

    Miller, if you want to be the new admin I would be glad to teach you a few things. The software itself is actually pretty easy to work with and depending on who gets involved, the site could up being very cool with some tuning.

    Judging from some of the replies, it sounds like a few people are worried the site will go away if we don't "fix" this ASAP. I think I've done a fairly good job keeping the site reliable over the years, other than a few major mistakes I believe I learned from... I don't plan to shut down T3D, I don't plan to let the database slip away, I don't plan to stop the server bills etc., ever -- if I'm running this site I will always keep it up as best I can, and I'd rather cut the hosting budget and roll the dice to see how it fares on cheaper hardware than cancel it. I don't see any reason to let it slip to that point, so please don't feel like this is something you have to fix today.

    I'm glad to see so many people are wanting to step up and help out and if we work together we can make the site better. I'm also happy to keep doing what I'm doing here for the time being -- I was very stressed a few weeks back, sure a bit about the money but more about how long I've felt alone in all this. Now that I see the support again and I've fixed a bunch of the bugs that continually crashed the site, I'm not nearly as stressed out about this.

    I'm happy to show anyone that wants to run it how I make all this possible, but I think dumping an established site into any person's hands instantly is reckless and something I'd rather ease into. Since the site's stable now, I'm much more worried about a newly appointed webmaster falling into one of the many traps I've learned to avoid over the years that cost huge upsets or total loss of traffic: such as the server being hacked, database being lost, domain (tweak3d.com) or network (PC Stats) running away with all our visitors. I was thinking about how easily it can all be lost again, how the ads might be banned (Adsense' terms of service), how confusing usergroup management or forum configs really are, and I think an expert at some of this stuff is necessary to even maintain status quo.

    I think the biggest thing we need is a new moderator team and new members. Especially for filtering, writing new rules, removing spam and approving new registrations. I know it's a small site but I think the biggest thing missing before was a checks and balances approach to the staff. We need a variety of people with different opinions to run things here. Currently I don't approve most new members because I don't have time. With someone looking through these (I'll show how this works once we get the mods figured out) we can hopefully bring new/quality users in again.

    The administration side, server updates and hosting bills, forum configuration and backups etc. -- these are things I can do pretty easily and don't mind continuing to do this for the time being and preparing with a new guy (be it Miller or whoever else might be interested) to do this with me, and eventually after me. This person can help with the transition to the cheaper server...

    At SW (my 9-5) I have been using the $40/mo VPS now for the past year. It's been a pleasure and totally reliable. I'm willing to test an XF install on my VPS there and see how it fares. If it works fine I'll set up this cheaper VPS and we can pre-pay for even years in advance. I can teach Miller whatever it is he'd want to know in order to become the new administrator. I just don't want to jump off this thing while it's moving or it will likely crash and might not come back up.

    Seriously though I think we've to stuff under control. Will had the finance stuff down, Miller has volunteered to be the new admin, the mod team will stay intact with an addition or two and Dan is helping with the transition and wants to keep the articles site running.

    This is awesome. It seemed as though the money aspect was getting overly complicated IMO. If we had a once a year fundraiser to cover the months where ad revenue was just short or for forum software upgrades it would be a bit simpler.

    What VPS host are you using and is the traffic comparable to T3d?

    Network Solutions. Traffic is nearly identical, I have SW using more bandwidth but less CPU/RAM. That's where I am not sure how the $40/mo option would fare, but I think we can make it work with existing traffic #s. And yeah I like the idea of a yearly fundraiser... I kept the ads off the site for a couple years, but as the hosting prices crept up (I paid $75/mo for several years then later went to this $90/mo) I decided it was stupid to just lose money on it every month so I spent a lot of time with XF on ad optimization... I had to disable all of it to trouble shoot the crashes though! :)

    I'm working w/ my current host cause I love them, and I think we can match the NS specs for the same price. I'm going to try simulating the 512 MB and 768 MB memory setups (cost $37-$47/mo.) to see how it can run on this lower memory setup. Our SQL session uses 500 MB of memory by itself, I don't think it's feasible that Apache and PHP can run efficiently with 512 MB RAM total... but this will let us test cheaper options without a commitment.

    I'm glad to do it at this point. I know the whole point of this was to shift it to someone else -- maybe the whole idea got ahead of me, but I think if I have help I'm happy to keep doing what I was doing and more.

    ALSO - I will help us plan for the future and growth. If this is to be the official "committee" I'll share whatever I can to make it possible for everyone to help and manage part of the site.

    I'm with you Dan, you should be at the helm but still have more people around you in support roles to take some burned off of you. No need to transition ownership or hosts really.

    I don't think it's really necessary to continue with the full transition like we've planned. We can use the start that Will's collected we've got for the first annual donations drive. If Miller is willing, I think he'd be a great admin to help Dan out and/or Sparky. LK and I continue rocking the good cop / bad cop modding system we've fell into.

    I'd personally like to see us start carrying out some of the suggestions on ways to improve and drive traffic. We can utilize this subforum to setup threads for voting up and down ideas like "Should we streamline the subforum list into a larger main forum setup to give the site a more active appearance?", etc.

    If you guys want to have a monthly Google Hangout in addition to discussion in this subforum I'm still game, shoot me a PM and I'll send you a link to my G+ profile. (I think hangouts is a better tech for this sort of thing and not the resource hog that Skype is so it's a better choice.)
